Using AI for Positioning Work Without Outsourcing Judgment

When people talk about AI-assisted positioning, they tend to center on what the model can generate — how many variations it can produce, how quickly it can draft a value proposition, how efficiently it can synthesize competitive research. Speed and volume get the most attention.

Those things are nice but misses how AI can surface details that you didn't already know to look for. In positioning work, the deeper problem is usually too much data and too little real-world validation of how the market actually thinks. And that's where deliberate use of AI tools can introduce something genuinely useful: structured friction.

The problem with positioning work in practice

Positioning tends to degrade gradually, in a way that's familiar to any product marketer. The value proposition that sounds crisp internally has been reviewed so many times, by people who share the same context and incentives, that no one notices it no longer communicates anything specific to someone outside the building.

The symptoms show up downstream: messaging that accurately describes the product but doesn't give the buyer a reason to change. Differentiation that only makes sense once you already understand the category. A core claim so carefully worded to avoid commitment that it commits to nothing.

Enterprise SaaS makes this slower to catch. Sales cycles are long, stakeholder groups are diverse, and the feedback loop between message deployment and market signal can span quarters. AI doesn't fix this structurally. Used deliberately, though, it can reintroduce some of the critical distance that internal review loses.

Using AI as a pressure-testing partner

Feed a draft value proposition into a model and ask it to take the perspective of a skeptical enterprise buyer who has heard similar claims before. Ask what's missing. Ask what would need to be true for the claim to be credible. Ask which competitor could say the same thing without changing a word.

The model has no stake in the narrative being good, which makes it a more honest reviewer than most internal audiences. And because it can apply a set of structured questions consistently across a full messaging framework, it tends to surface blind spots that solo review misses.

The output is rarely something you'd use directly. Its value is revealing structural weaknesses: the objections the team has been unconsciously steering around, the implicit assumptions the message depends on, and the places where "differentiation" is doing rhetorical work without substantive backing. The goal isn't to have the model solve the problem. It's to get a more honest statement of what the problem actually is.

Synthesizing fragmented research

Positioning work depends on data from customer interviews, win/loss analysis, analyst reports, competitive content, sales call recordings. This information is usually scattered across systems, inconsistently formatted, and often too voluminous to absorb in aggregate. Positioning then gets built on the most accessible signals, instead of the most representative ones.

AI has made synthesis genuinely faster. Feeding a set of interview transcripts into a model and asking it to identify recurring concerns, map objections by buyer persona, or flag patterns across segments is now a reasonable first-pass exercise. The model can structure what would otherwise require significant manual organization, quickly enough that interpretive work can start the same day rather than after a week of preparation.

The caveat worth holding onto is that synthesis is not interpretation. A model can identify that three buyers mentioned "integration complexity" as a concern. It can't tell you whether that's a legitimate product problem, a perception problem, or a sales process problem and how you should respond to it. It can't tell you which signals deserve more weight given your competitive situation, your roadmap constraints, or the relationship dynamics with specific accounts. That requires judgment that the model doesn't have.

Identifying narrative gaps

Another useful approach is using the model to evaluate coverage rather than quality. A positioning framework that never speaks to a known objection category has a gap. A set of customer-facing materials that serves technical buyers well but says nothing meaningful to economic buyers has a gap. A narrative that explains what the product does while leaving the buyer to infer why they should care now, given their specific situation, has a gap.

These tend to be invisible when you're close to the material. As a diagnostic exercise, give an AI model a defined ICP and known objections and ask it to map which buyer concerns are addressed and which are absent. The output produces a cleaner problem statement than most internal reviews, which tend to focus on whether the existing content sounds good rather than whether the full surface area is covered.

Where the line is

None of these changes the foundational requirement that positioning needs to reflect real market understanding. A pressure-test only works if the value proposition being tested is grounded in accurate buyer beliefs to begin with. Synthesis is only as useful as the quality and representativeness of the underlying research. Gap analysis only means something if the ICP and objection map are honest rather than aspirational.

The danger of AI-assisted positioning is producing something that feels thoroughly developed when the underlying customer insight is shallow. The interrogation passes, the framework looks complete, the messaging is internally consistent, but it underperforms in the field because none of it was grounded in how buyers actually think.

Treating AI output as input to your thinking, rather than a conclusion, is the discipline that keeps this from happening. The model is precise when prompted well, generative when needed, and faster than most internal review cycles. Strategic clarity still requires original research, honest reading of market signal, and judgment about what buyers actually believe and why. Those things haven't become easier.

A note on "polished ambiguity"

The phrase “polished ambiguity” (because we're too classy to use the word that rhymes with curd) describes positioning that is articulate but non-committal. Vague input produces vague output that applies broadly enough that no stakeholder objects and so, no buyer feels seen. 

AI systems generate language optimized for coherence and breadth, and without careful prompting, outputs converge toward market-average phrasing: efficiency, transformation, agility, alignment. The words are professionally assembled. They are also, more or less, what everyone else is saying.

The solution isn't a perpetual quest for the perfect prompt but a willingness to commit. Evaluate outputs on stance not elegance. Does the statement take a position? Does it imply tradeoffs? Could it alienate a segment that isn't the right fit? If the answer to all three is no, the positioning is probably too diffuse to differentiate. Differentiation requires the willingness to be wrong for some buyers in order to be right for others. AI will not volunteer that risk unless explicitly directed toward it.
